How to Run a DnD Session in 15 Minutes (The Workflow That Saved My Campaign)

The short answer

Six steps. Two minutes per step. Resolve what scene you open in, what problem the players face, who the key NPC is, what the wildcard is, and what the closing hook is. Done.

Why most DM prep advice is wrong

Every guide says "prep more." More NPCs. More dungeon detail. More backstory. After three years of this advice, I was prepping for 3 hours per session and the table felt worse — I was so attached to my plans I couldn't react to what players did.

The 15-minute method emerged from cutting everything that didn't matter and keeping only what shaped the next session.

The 6 steps

Min 1-2: Re-read the closing

What was the last paragraph from last session? If you didn't write one (you should), re-read the last 3 bullets of your notes. Quick reset.

Min 3-5: Pick the opening scene

Not a town. Not a region. A MOMENT. "You wake to the sound of horses. They're close." Two sentences max.

Min 6-9: One sentence for the central problem

It has to be resolvable in 4 hours. "The mayor's been replaced by something." "A storm is hours from the trade route." "Their friend just betrayed them."

Min 10-12: One NPC

Name. Want. Quirk. That's enough. "Tomas Hale. Wants to escape this town. Picks at his fingernails when nervous."

Min 13-14: The wildcard

An unexpected element you can deploy when energy dips at hour 3. A storm change. A misdelivered letter. A side NPC arriving.

Min 15: Write the closing hook

The cliffhanger you'll end on. Even if you don't use it. Writing it shapes how you steer.

What gets cut

Everything players don't see. NPC stat blocks for villagers who'll never combat. Five branching paths when the players will pick one. Detailed maps of taverns. Backstories for the third henchman.

None of that matters. The session matters.
